The 'Vietnam quality' myth: a buyer reality check
Vietnamese factories range from world-class to inconsistent. How to identify which tier you're working with.

"Vietnam quality" gets discussed in two opposite registers: dismissed as inconsistent by buyers burned by bottom-tier suppliers, and praised as world-class by buyers working with the right factories. Both are true. Here is how to navigate the spread. The tier landscape. *Tier 1 (export-grade).* Factories built around export contracts with Korean, Japanese, EU, and US buyers. ISO 9001 certified, often Sedex/BSCI/FSC certified, English-speaking commercial team, dedicated QA function, third-party PSI standard. Output quality matches Korean or Japanese equivalents. Pricing 5–15% above Tier 2. *Tier 2 (regional).* Factories serving ASEAN and second-tier export markets. Quality decent but not consistently audited. May or may not hold formal certifications. Lead times longer, communication patchier. Price-competitive but variability is the dominant risk. *Tier 3 (domestic).* Factories serving Vietnamese domestic market only. Variable quality, minimal export experience, no formal QA system. Cheap but high-risk for international buyers. Avoid for first orders unless your sourcing partner has personal accountability for the relationship. How to identify which tier. Ask: "What is your largest export customer by country and approximate annual revenue?" Tier 1 will name names (or describe by initial / region). Tier 3 will deflect or claim "very famous brand, cannot disclose." Ask: "Which third-party inspection bodies have inspected this factory in the last 12 months?" Tier 1 names them. Tier 2 names one or none. Tier 3 has not been inspected. Ask: "Show me your latest Sedex / BSCI audit report." Tier 1 sends within a day, redacted as needed. Tier 2 takes a week or sends only the certificate. Tier 3 doesn't have one. Ask: "What is your typical defect rate at AQL 2.5?" Tier 1 quotes a number. Tier 3 doesn't know what AQL is. The role of a sourcing partner. Vetted networks like 5B Trading exist precisely because Tier 1 factories don't always pick up cold calls from new buyers — they have committed capacity to long-term customers. A trusted intermediary opens the door. Skipping the partner and going direct often lands you in Tier 2 or Tier 3 by default. The bottom line. Vietnam can absolutely deliver world-class quality. But the supplier you contact first via Alibaba search rarely is. Invest in the introduction, then the relationship.
